Have each piece being an actual person, they all start out on squares like chess, but the squares are about 4 feet square. Each person that is a piece will be a different style of martial art... lets say the bishops know Karate, the knights know Tae Kwon Do, the rooks are wrestlers (sumo or american) and the queen is a multi-disciplinary master. Each pawn is an american football linebacker. The king is just a guy.
The goal of this is to knock the opponents team off the squares they are positioned on by attacking them... The twist is that the attacking piece can lose the battle by being knocked over, but the defending piece cannot make the first blow.
So the bishops can get a running start, but the knights have to jump attack.
Wouldn't this be sweet!? 😵

Ah he's not far off Kombat Chess from a Mortal Kombat game (Mortal Kombat Deception) I played on the X-Box. Just an additional feature on the game. So not a total madman

But didn't have ninjas and samurais, but dragons and whatnot.

Rook is the big Sumo guy who just shoves you out
Bishop would be the dude who's got the sweet ninja Stars
The knight would be the Samurai Warrior... sweet!
The Queen would be that hot babe who chucks ninja stars, stomps
your face... and looks sweet
Pawns are like the guys in red on the original Star Trek, but they have ninja moves.
