I went to a restaurant in China where they did it in stages. If they'd recently sold 2 claws, then you could have a tail. If you got there at the wrong time, you had to buy the whole damned thing or just have them lop off a claw and put the rest back in the tank for later.
I used to work at a lobster place, and we had to steam all the dead lobsters. We'd try to do it when the boss was not around, so we could throw the rotting meat away. He'd have us bag EVERYTHING!

Ripped from their pods without warning, frozen until the can't feet their little pea noses, left for months and then boiled until their skins start to burst. Finally, they get chased around a plate and thrown into the bin.
